Calculator

EX ROI Calculator

Quantify the return on investing in your people. Model how improvements in employee experience reduce attrition, cut replacement costs and lift productivity — translating engagement into a hard financial case.

The ROI of employee experience

The EX ROI Calculator makes the financial case for investing in your people. Employee experience is often defended with sentiment — 'engaged employees are happier' — which rarely wins a budget round on its own. This tool translates engagement into the numbers that do: the cost of attrition avoided, the replacement expense saved, and the productivity gained when people are supported rather than stretched. It gives HR and leadership a hard business case for something too often treated as soft.

What you get
  • Attrition & replacement-cost modelling
  • Productivity uplift from engagement
  • Projected annual return & payback
  • Download a shareable summary

How it works

From your inputs to a result you can act on

1
Enter your workforce basics

Provide headcount, average salary, current attrition and the fully-loaded cost of replacing someone. Sensible defaults help you produce a credible first estimate quickly.

2
Model the improvement

Set realistic targets for reduced attrition and improved productivity as employee experience strengthens. You own the assumptions, so the case reflects your organisation.

3
See the return

The calculator projects annual savings from lower turnover and higher output, nets them against your EX investment, and shows total return and payback — with each driver broken out clearly.

4
Export and present

Download a shareable summary and save it to your portal, ready to put in front of a leadership team or finance partner.

What it calculates

Employee experience pays back through two dominant mechanisms, and the calculator models both explicitly. The first is retention. Turnover is expensive in ways that are easy to underestimate — recruitment fees, onboarding time, lost institutional knowledge, and the months a replacement takes to reach full productivity. Every point of attrition you avoid removes a stack of these costs, and the tool sizes that stack for your specific workforce.

The second mechanism is productivity. People who feel supported, equipped and trusted simply produce more and better work, and disengagement quietly taxes output across an entire organisation. The calculator lets you model a realistic productivity uplift and converts it into monetary value against your payroll, so the intangible becomes a line item.

The approach behind it

The model draws on well-established workforce economics: the true cost of replacing an employee routinely runs to a significant fraction of their annual salary once every hidden cost is counted, and the productivity gap between engaged and disengaged staff is large and well documented. Renascence built the tool to be conservative, because an inflated people-case is easily dismissed and damages the credibility of the next one.

As with its customer-facing counterpart, every input is transparent and adjustable. There is no proprietary engagement score doing invisible work; you set the assumptions and the arithmetic is open to inspection. This is deliberate. The goal is not to win an argument with a big number but to give HR and finance a shared, honest model they can negotiate around — which is a far stronger foundation for sustained investment.

Results are framed as both total return and payback period, because leadership evaluates people-investment the same way it evaluates any other: how much, and how soon. Presenting EX in that frame is often the difference between a proposal that is taken seriously and one that is filed under 'nice to have'.

How it helps you

Its primary contribution is to give employee experience a seat at the investment table. HR leaders are frequently asked to compete for budget against initiatives that arrive with a financial model attached. This tool provides the equivalent, so people-investment is evaluated on the same terms as everything else rather than being dismissed as an act of faith.

It also sharpens where you act. By showing whether retention or productivity drives most of the return for your workforce, it directs effort towards the lever with the greatest payoff — perhaps stemming attrition in a high-cost function, or unlocking productivity in a large team where small per-person gains scale dramatically.

And it builds internal credibility. A conservative, transparent case that holds up under finance scrutiny earns HR a reputation as a commercial partner, not a cost centre — which pays dividends far beyond the single decision in front of you.

Who it is for

It is designed for HR and people leaders making the case for engagement, wellbeing or culture investment; for executives weighing spend on employees against other priorities; and for consultants and advisors quantifying the value of a people programme for a client.

No engagement-survey platform or analytics stack is required to begin. If you know your headcount and roughly what turnover costs you, you can build a serious case in minutes and refine it as better data arrives.

Questions

Frequently asked

How is replacement cost estimated?

You can enter your own fully-loaded replacement cost, or start from a benchmark that reflects recruitment, onboarding and ramp-up time. Either way the figure is visible and adjustable.

Is this only for large organisations?

No. The model works at any scale — small teams often see that even modest per-person productivity gains add up quickly, while larger workforces amplify the value of avoided attrition.

Can I save and share the case?

Yes. Download a shareable summary and store the scenario in your portal to present and revisit later.
