The Loyalty Ladder

The Loyalty Ladder is a competitive game where teams work to convert a hypothetical customer from a first-time buyer to a loyal brand advocate. The game involves strategic decision-making, problem-solving, and creative thinking to enhance customer loyalty through various engagement tactics.

Learning Objective

Teams can map and execute the moves that carry a customer up the loyalty ladder — from first-time buyer to repeat customer to active advocate — choosing high-leverage engagement tactics over generic discounts.

How to Play

Setup

Draw a five-rung ladder on a board: Prospect → First Purchase → Repeat → Loyal → Advocate. Give each team a customer persona card and a deck of "tactic" cards (loyalty perks, surprise gifts, proactive support, community access, referral incentives), each with a cost.

Rules

  • Each team starts with the same budget and a customer on the "First Purchase" rung.
  • Per turn, teams spend on one or two tactics and argue how it moves the customer up a rung.
  • The facilitator (or a panel) rules whether the move is convincing — weak or generic tactics stall.
  • Random "life event" cards (a bad support experience, a competitor offer) can knock customers down a rung.
  • First team to reach genuine Advocacy — or the highest rung when budget runs out — wins.

Debrief

Spend ten minutes turning the board into reality. Ask three questions in order:

  • Which tactic moved your customer the most — and was it the cheapest or the most expensive?
  • Where does your real programme rely on discounts when emotion would do more?
  • What is one moment in your journey where you could earn advocacy instead of buying it?

CX Principle Reinforced

Loyalty is emotional before it is transactional. Points and discounts buy repeat behaviour, but advocacy comes from reciprocity and identity — customers champion brands that make them feel known and valued. The endowment effect and commitment bias mean small, well-timed gestures compound into attachment. The ladder shows teams that the highest-leverage moves are often the cheapest emotional ones, not the costliest financial ones.
